Starting point

The brand was scaling aggressively through paid. In the most important month of the year, revenue depended on channels nobody controls.

Growing that way means buying every euro of revenue again through ads. When ad prices rise, every euro of revenue gets more expensive, and the peak month depends on an algorithm instead of the brand's own customer base.

What we built

  • Structured master segments by buying behavior and customer value. So every campaign goes to the group it's meant for, not to everyone.
  • Automated flows along the entire lifecycle. From the first purchase to reactivation, communication runs without anyone having to trigger each email.
  • BFCM campaign strategy with lead time and re-send logic. The most important month gets planned, not improvised.

Result

After twelve months of building the system, most of the revenue in October 2025 came from the brand's own channels.

Not a spike - the foundation that makes the peak month profitable in the first place. In the strongest quarter before that: €1.8M in additional Klaviyo revenue on €4.7M total revenue.

What other brands can take from this

  1. Paid brings new customers. Whether the peak month pays off depends on how much of that comes back through your own channels afterwards.
  2. Segments first, then campaigns. Segmenting by buying behavior and customer value lets you send more without burning out the list.
  3. BFCM starts weeks before Black Friday: with lead time, target segments and a fixed rule for who gets a second email.
